Project Overview
Designed and launched a company-wide mentorship program from the ground up. The goal was to improve onboarding, encourage knowledge sharing, and strengthen employee engagement.

The Challenge
At the time, the company’s onboarding process for new employees was limited and inconsistent, especially for its fast-growing sales team. New hires lacked direct guidance, and knowledge transfer was informal and uneven. While working on the onboarding redesign, I identified a critical opportunity: a mentorship program to create stronger connections and smoother ramp-up for new employees.
My Role
Proposed and led the design and implementation of the mentorship program
Defined the framework for mentor eligibility, structure, and incentives
Partnered with leadership and HR to gain buy-in and scale the program
Created all supporting documentation, training materials, and resources
The Solution
I pitched the concept to my manager and, after gaining initial support, presented the idea to company leadership.
The vision was to match only top-performing sales executives with new hires to ensure high-impact mentorship.
To do this, I developed a qualification framework for identifying “high-performing” mentors using KPIs and peer feedback.
Key program elements included:
Mentor qualifications based on performance metrics
3-month commitment period with recommended biweekly 1:1s
Curated conversation guides and discussion topics
Feedback loops for continuous improvement
Incentive structure, including high-value rewards like courtside tickets
Results & Impact
Leadership approved the final framework and rolled the program out company-wide:
Mentorship participation quickly increased, and the initiative became a requirement for promotion consideration
I later proposed and gained support for a commission-based incentive for mentors whose mentees became top performers
The program contributed to faster onboarding, higher engagement, and improved employee retention

This case study demonstrates how a gap in employee onboarding was transformed into a high-impact, company-wide mentorship program that ultimately became a cornerstone of this companies culture. By identifying the opportunity, designing a scalable framework, and aligning the program with measurable business outcomes, I successfully secured leadership buy-in and launched a structured, high-performance initiative. The program not only accelerated new hire ramp-up and improved knowledge sharing, but also elevated mentorship to a strategic lever for retention and career growth. Over time, mentorship became so embedded in the company’s culture that participation was made a requirement for promotion consideration—solidifying its value as both a developmental tool and a leadership pipeline strategy.
